Executive Summary

A rapidly growing US direct-to-consumer (DTC) brand operating multiple fulfillment centers struggled with fragmented warehouse systems, overselling, and limited real-time inventory visibility. By implementing Odoo as the core warehouse management and omnichannel order management platform, the company unified multi-location inventory, automated pick-pack-ship workflows, and integrated parcel carriers. The result was industry-benchmark inventory accuracy (97–99%), faster order fulfillment cycle times, and reduced inventory carrying costs across its US distribution network.

Business Challenges

  • Disconnected fulfillment centers with spreadsheet-based inventory, causing multi-location discrepancies, overselling, and manual reconciliation across channels.
  • Limited real-time inventory visibility, leading to poor demand forecasting, high safety stock, and frequent stockouts on fast-moving SKUs.
  • Manual pick-pack-ship workflows, with no standardized zone or wave picking, resulting in slow order fulfillment cycle time and high labor costs.
  • Lack of integrated parcel carrier shipping and tracking, requiring manual label creation and delaying last-mile delivery commitments.
  • No structured cycle counting process, causing low inventory accuracy, write-offs, and unreliable available-to-promise (ATP) information for customers.

Objective

  • Establish a unified, real-time inventory visibility layer across all US fulfillment centers and sales channels.
  • Achieve industry benchmark inventory accuracy of 97-99% using barcode scanning, cycle counting, and quality-controlled receiving.
  • Reduce order fulfillment cycle time by 20-35% through optimized pick-pack-ship workflows, zone picking, and wave picking.

  • Multi-Warehouse Design: Configured a hierarchical location structure (warehouse → zones → aisles → bins) mirroring physical warehouse layouts. Automated putaway rules route incoming goods to optimal storage locations by product category, velocity, and spatial constraints, reducing manual placement decisions and improving picking efficiency.
  • Barcode Operations: Implemented barcode scanning at every warehouse touch point receiving dock, quality checkpoint, picking station, packing area eliminating manual data entry and enabling instant inventory updates visible across all users and channels.
  • Replenishment Automation: Configured min-max reorder rules triggered by sales velocity and seasonal demand forecasts. Odoo automatically generates purchase orders to replenish stock at optimal times, while demand-based picking and smart location routing prevent stockouts and reduce excess inventory simultaneously.
  • Quality Workflows: Implemented three-step inbound process (receive → quality check → putaway) and three-step outbound flow (pick → pack → ship), ensuring goods are inspected before stock allocation and orders are verified before carrier handoff.
  • Omnichannel Integration: Integrated Odoo sales and e-commerce modules with marketplace order feeds, ensuring all sales channels (DTC webstore, third-party marketplaces) update inventory in real-time, preventing overselling and enabling demand-driven cross-location fulfillment.

Architecture & Implementation

#1: Discovery & Fit-Gap

  • Mapped current-state operations across US fulfillment centers, including receiving dock processes, pick-pack-ship workflows, cycle counting, and parcel carrier handling. Identified gaps in multi-location inventory visibility, OSHA-aligned safety practices, and real-time order routing.

#2: Data Audit & Migration

  • Standardized SKU master data, units of measure, and category classification to align with Odoo and US retail inventory terminology (SKU rationalization). Cleaned multi-warehouse location trees, defined logical zones and bins, and imported opening balances by fulfillment center after physical counts.

#3: Process & Route Design

  • Designed multi-step inbound workflows (Receive → Quality Hold / Quarantine → Putaway) and outbound workflows (Pick → Pack → Ship). Configured FIFO / FEFO rules where applicable, defined putaway strategies by product velocity, and set up zone picking, batch picking, and wave picking for efficient pick routes.

#4: Configuration & Extensions

  • Enabled multi-warehouse and storage locations in Odoo Inventory, configured operation types for receiving, internal transfers, cross-docking, and returns. Set min-max reorder rules and lead times for each fulfillment center to support demand-driven replenishment and optimized inventory turnover across locations.

#5: Integrations (Webstore, Marketplaces, Parcel Carriers)

  • Connected Odoo Sales and eCommerce with the DTC webstore and marketplaces via REST/JSON APIs for real-time order import and inventory sync. Integrated parcel carriers for shipping label generation and tracking numbers, enabling automated last-mile delivery updates and reduced manual entry.

#6: Devices, Barcode & IoT Setup

  • Implemented handheld barcode scanners and mobile devices at receiving docks, picking zones, and packing stations. Printed bin, SKU, and pallet barcodes from Odoo to support scan-based putaway, picking, and cycle counts. Leveraged Odoo IoT for label printers and warehouse devices where required.

#7: Testing & UAT

  • Simulated end-to-end order-to-ship scenarios with multi-location allocation, cross-docking, returns, and inter-warehouse transfers. Validated cycle counting procedures and reconciled system quantities against physical counts to reach target inventory accuracy before cutover.

#8: Training, SOPs & Change Management

  • Developed standardized SOPs for receiving, quality inspection, putaway, order picking, packing, shipping, returns, and cycle counting in line with typical US fulfillment center practices. Conducted role-based training for warehouse leads, pickers, packers, and operations management. Addressed OSHA-related safety considerations for equipment use and dock operations.

#9: Go-Live & Optimization

  • Executed phased go-live starting with a primary US fulfillment center, followed by additional locations. Monitored KPIs such as order fulfillment cycle time, pick accuracy, inventory accuracy, and inventory turnover ratio. Fine-tuned min-max rules, wave picking parameters, and putaway strategies based on real transaction data.

Workflow

1

Order-to-Ship Workflow

Online orders from the DTC webstore and marketplaces flow into Odoo Sales, where inventory is reserved at the optimal fulfillment center. The system generates pick lists using zone or wave picking strategies, guides staff via barcode scanning to correct bins, triggers packing and shipping label creation, and updates tracking details and order status for last-mile delivery.

2

Replenishment & Putaway Workflow

Min-max reorder rules identify low stock levels across US warehouses and raise purchase orders or inter-warehouse transfers. On receipt at the dock, goods are scanned, inspected in a quality hold/quarantine area if required, then routed via putaway rules into defined zones and bins to support future pick efficiency and FIFO/FEFO practices.

3

Cycle Counting & Accuracy Control

Odoo schedules cycle counting tasks for specific SKUs or zones. Staff scan bin and product barcodes, entering counted quantities; the system compares counts to on-hand records, flags discrepancies, and generates adjustment requests with reason codes to maintain 97–99% inventory accuracy (industry benchmark).

4

Multi-Warehouse Transfers & Cross-Docking

When demand spikes in one region, operations initiate inter-warehouse transfers. Inventory moves from overstocked distribution centers to understocked fulfillment centers, tracked as in-transit stock. Cross-docking workflows allow inbound SKUs to be routed directly to outbound staging when needed, reducing handling and improving fulfillment speed.

5

Returns & RMA Handling

Returned items are received and scanned into a dedicated RMA or quality inspection location. Depending on condition, items are restocked, quarantined, or written off. Odoo maintains traceability and prevents non-sellable goods from re-entering available inventory.

Outcome

  • Real-Time Visibility: Achieved real-time inventory visibility across all US fulfillment centers and sales channels, reducing blind spots and enabling data-driven allocation and stocking decisions. Operations and sales teams instantly access current stock levels across channels, critical for preventing overselling and supporting reliable order fulfillment.
  • Inventory Accuracy: Improved inventory accuracy to industry benchmark levels of 97-99% via barcode scanning, cycle counting, and multi-step receiving and quality inspection workflows. Discrepancies between system records and physical counts reduced from 8–12% (legacy systems) to <2%, eliminating manual reconciliation delays and enabling reliable ATP.
  • Faster Fulfillment: Reduced order fulfillment cycle time by 20-35% in line with industry benchmarks, driven by optimized zone picking, wave picking, automated routing, and barcode-guided pick-pack-ship workflows. Three-step inbound and outbound processes accelerated order-to-shipment timelines while maintaining accuracy.
  • Cost Reduction: Reduced inventory carrying costs by 15-25% through automated min-max replenishment rules and real-time demand visibility, enabling tighter safety stock levels and lower warehousing fees. Demand-driven allocation and cross-location transfers freed up working capital for strategic investments.
  • Stockout Prevention: Reduced stockout frequency by 30-40% in line with industry benchmarks through demand-driven replenishment and automated cross-location inventory transfers. Fast-moving inventory is now reallocated rapidly across fulfillment centers, ensuring product availability across all channels.
  • Picking Accuracy: Increased picking accuracy and reduced manual errors significantly, with barcode-driven picking reducing mis-picks to below 0.5% of orders. Packing staff benefit from barcode-verified order manifests, reducing rework and improving customer satisfaction.
  • Inventory Turnover: Improved inventory turnover ratio toward category norms by aligning replenishment with actual demand and reducing overstock in slower-moving locations. Better demand forecasting and multi-warehouse visibility enable more efficient use of working capital.
